Weekly Retention
+34ptsTL;DR
A fitness app with 280K downloads had only 33% weekly retention — users would download, try once, then abandon. The workout logging felt tedious and social features were underutilized.
Lead Product Designer — led UX strategy, designed the gamification system, created the visual design system, and prototyped 60+ micro-interactions across a 12-week engagement.
Weekly retention doubled to 67%, active users grew +215% to 892K, and the app hit 4.9 stars with Top 10 Health ranking — measured via Firebase Analytics over 10 weeks.
THE CHALLENGE
Most fitness apps treat users like data entry clerks. Logging workouts was tedious, progress felt invisible, and there was no compelling reason to come back tomorrow. We needed to make fitness feel like a game, not a chore.

BEHAVIORAL PSYCHOLOGY
Fitness apps fail at staggering rates. Studies show that 95% of users abandon fitness apps within 90 days. The problem isn't motivation—it's that these apps are designed for already-motivated people, not for building habits in those who aren't.
"We didn't design a fitness app. We designed a habit machine that happens to be about fitness."
I studied BJ Fogg's Behavior Model, Nir Eyal's Hook Model, and James Clear's habit loop research. Three principles emerged as critical for fitness app retention:
Variable Rewards
Predictable rewards lose their power. We implemented randomized achievement unlocks and surprise milestones that kept users checking back.
Social Accountability
Humans are tribal. We're more likely to show up when others are watching. Weekly challenges with friends created gentle peer pressure.
Progress Visibility
Fitness improvements happen slowly. We needed to surface micro-progress—small wins that compounds into lasting habits.
Through interviews with 32 users across different fitness levels, I identified three distinct archetypes we needed to design for:
THE RESTARTER
Has tried and quit multiple fitness apps. Needs a system that doesn't punish missed days.
THE COMPETITOR
Motivated by beating others. Needs leaderboards, challenges, and bragging rights.
THE ACHIEVER
Collects badges and completions. Needs a rich achievement system and visible progress.
Traditional streak systems have a fatal flaw: miss one day and lose everything. This creates anxiety and often causes users to abandon the app entirely after breaking a streak. We redesigned the system with forgiveness built in.
DESIGN DECISION
"Streak Shields" allow users to protect their streak once per week. If they miss a day, they can complete a makeup workout within 48 hours to restore it. This reduced streak-break abandonment by 67%.
THE SOLUTION
We redesigned the app around psychological principles—variable rewards, social accountability, and visible progress—to make fitness genuinely addictive.
AI-powered exercise detection automatically logs reps, sets, and form quality using phone sensors.
Seamless connection with Apple Health, Google Fit, and 40+ wearable devices for comprehensive tracking.
Compete with friends in weekly challenges. Leaderboards and achievements drive engagement.
Earn badges, unlock achievements, and level up your fitness avatar as you hit milestones.
GAMIFICATION SYSTEM
Daily streaks with escalating rewards keep users coming back. Missing a day doesn't reset—you can earn it back.
12 day avg streak
50+ unlockable achievements celebrate milestones—from first workout to 1000 pushups lifetime.
23 badges/user avg
Weekly challenges against friends with real-time leaderboards drive friendly competition.

"Simeon's gamification system changed everything. Our users don't just open the app—they're competing with friends, chasing streaks, and actually getting fit. Retention doubled in the first month."
