TL;DR

Problem:

Development teams were stuck in slow, complex deployment cycles averaging 45+ minutes per release, requiring 3+ engineers for DevOps tasks.

My Role:

Led end-to-end product design across a 5-person team — owned UX research, information architecture, wireframing, visual design, design system creation, and prototype testing.

Outcome:

Platform launched live with -45% build time reduction and 99.9% deployment success rate across 1,247 deployments — measured over 16 weeks post-launch.

THE PROBLEM

Development teams are stuck in slow deployment cycles

Modern development teams face significant challenges when shipping features and products. Deployment processes are time-consuming, complex, and often require extensive configuration.

  • Lengthy deployment timelines slowing down releases
  • Complex CI/CD configurations requiring specialized knowledge
  • Security vulnerabilities from inconsistent deployment practices
  • Poor visibility into deployment status and performance

DEEP DIVE

Understanding the Problem

When I joined the Velocity project, the team had already identified a critical gap in the developer tools market. Engineering teams across industries were spending an average of 45+ minutes per deployment, with some organizations reporting deployment cycles exceeding 2 hours for production releases.

Through extensive user research—including 24 in-depth interviews with engineering managers and DevOps leads—we uncovered three core pain points that were crippling development velocity:

Key Research Findings

01

Configuration Complexity

Teams spent 30% of their time writing and maintaining CI/CD configurations rather than building features. YAML files had become a full-time job.

02

Knowledge Silos

Only 1-2 engineers on each team understood the deployment pipeline. When they were unavailable, releases stalled completely.

03

Fear of Deployment

78% of engineers reported anxiety around deployments. "Deploy Friday" was avoided company-wide, leading to Monday bottlenecks.

The insight that shaped our entire design direction came from a senior engineer at a Series B startup: "I became an engineer to build products, not to fight with infrastructure. Every hour I spend on deployment is an hour stolen from our users."

This reframed our challenge: we weren't just building a deployment tool—we were giving engineers their time back.

DESIGN PROCESS

How We Got There

Phase 1: Discovery & Research

We began with a two-week discovery sprint, conducting stakeholder interviews, competitive analysis, and user research synthesis. I facilitated workshops with engineering leads from 8 different companies to map their deployment journeys and identify friction points.

The competitive analysis revealed that existing solutions fell into two categories: enterprise-grade platforms that were powerful but complex (requiring dedicated DevOps teams), and simpler tools that couldn't scale beyond basic use cases. There was a clear gap in the market for a solution that combined power with simplicity.

Phase 2: Information Architecture

Working closely with the engineering team, I developed an information architecture that prioritized the "happy path"—the most common deployment workflow. We identified that 80% of deployments followed a predictable pattern, so we optimized for that while keeping advanced options accessible but not intrusive.

KEY DESIGN PRINCIPLE

"Progressive disclosure: Show what's needed, hide what's not, reveal on demand."

Phase 3: Rapid Prototyping & Testing

I created over 40 wireframes and 12 high-fidelity prototypes, testing each iteration with real users. We ran 3 rounds of usability testing with 18 participants total, tracking task completion rates, time-on-task, and subjective satisfaction scores.

One breakthrough came from watching a junior developer struggle with our initial design. She couldn't find the deploy button—it was buried in a dropdown menu. We moved it to a prominent, persistent position, and task completion time dropped by 34%.

Phase 4: Design System & Handoff

To ensure consistency and accelerate development, I built a comprehensive design system with 40+ components, documented interaction patterns, and detailed specifications. The system included dark/light theme support, accessibility guidelines (WCAG 2.1 AA), and responsive breakpoints for all screen sizes.
